Identify Your Use Cases First

Before evaluating vendors, identify which AI use cases are most relevant to your vertical and your specific operational context. Use the vertical pages on this site as a starting point: each page lists 3-5 named use cases with named-vendor examples and source citations.

Prioritise use cases by: volume (how many times does this task happen per week?), time-to-value (how long will it take to deploy and start measuring?), and risk tolerance (how bad is an AI error on this task?). Start with high-volume, fast-to-deploy, low-risk use cases. Avoid starting with the most complex or regulated use case just because it has the highest potential ROI.

Common mistake: starting with the use case that sounds most impressive in a board deck rather than the one that is fastest to deploy and easiest to measure. The fastest path to AI credibility inside an organisation is a narrow pilot that works, not a wide ambitious deployment that stalls.

Shortlist Vendors per Vertical

Shortlist criteria: Does the vendor integrate with your existing systems (CRM, helpdesk, ITSM, EHR)? Does the vendor have a reference customer in your industry segment? Does the vendor's pricing model match your deployment scenario (per-resolution, per-seat, per-use-case)? Can the vendor provide a security review and compliance documentation (SOC 2, HIPAA BAA, etc.)?

Estimate ROI Before the Pilot

Build a simple ROI model before signing any contract. The model does not need to be precise; it needs to identify the key assumptions you will be testing in the pilot. For a CS deflection deployment: current ticket volume, current cost per ticket, expected deflection rate, expected cost per AI resolution, net cost saving per year.

Use the ROI data from the vertical pages and from the cross-vertical ROI patterns page as benchmarks. If your model requires deflection rates above best-in-class benchmarks to show positive ROI, your ROI case is fragile. If it works at average deflection rates, you have a robust ROI case.

Common mistake: treating vendor-cited ROI case studies as applicable to your deployment without adjusting for your specific context (your ticket volume, your ACV, your team structure). Vendor case studies are typically top-quartile outcomes; model at median outcomes first.

Scope a Narrow Pilot

Define the pilot scope before starting: specific use case, specific data set, specific success metric, specific timeline (60-90 days is standard), and specific threshold for proceeding to production (e.g., "deflection rate above 30% within 60 days"). Agree on all of these with the vendor before signing.

Run the pilot in parallel with existing processes, not as a replacement. This protects against AI errors during the learning period and gives you a clean comparison baseline.

Common mistakes: not defining success criteria before the pilot starts (leading to disagreements on whether the pilot succeeded), deploying in production without a parallel-run period (no baseline comparison), and not allocating change management resources (AI tools that are not adopted do not deliver ROI, regardless of technical quality).

Common Mistakes

Treating horizontal AI (GPT-4o, Claude) as a drop-in replacement for a vertical AI tool in a regulated domain. Horizontal AI lacks the domain-specific fine-tuning, compliance architecture, and workflow integration that regulated domains require.

Skipping the pilot. Every AI deployment that goes directly from contract to full production deployment has a higher failure rate than pilots. The pilot is risk management, not a delay.

No measurement plan before deployment. Define the metric you will measure (deflection rate, handle time, cost per resolution) before the pilot starts. You cannot demonstrate ROI without a pre-agreed baseline.

Insufficient governance. Define who is accountable for AI errors before deployment. In regulated industries, this is legally required; in all industries, it is operationally essential.

Change management underestimated. AI tools that are not adopted by the team deliver zero ROI regardless of technical quality. Budget for training, documentation, and ongoing enablement.
